Your first sales hire
The gist
Hire for sales only after you've proven the motion yourself. Your first hire scales a playbook that already works, they're not there to figure it out for you. Hand them a documented, repeatable process, not a blank page.
At some point, outbound stops being a thing you do and becomes a thing you need help with. The temptation is to hire early, to make the prospecting someone else's problem. It's almost always a mistake. The single biggest predictor of whether your first sales hire works is whether you figured out the motion first.
Hire to scale, not to discover
A first sales hire dropped into an unproven motion is being asked to do the hardest job in the company, invent a repeatable way to sell a product they didn't build, with none of your context or conviction. Most fail, and you conclude “sales hires don't work,” when really you outsourced discovery. Prove the motion yourself first. Then hire someone to run the playbook you've already validated.
Document, then delegate
- Write the playbook down. Your ICP, your messaging, your sequence, your objection responses, your qualification criteria. Everything you learned in the trenches, captured, so it transfers.
- Hand over a working system, not a blank page. The fresh, scored lists and drafted outreach you've been running don't disappear when you hire, they become the new rep's starting line.
- Hire hungry and coachable over credentialed. For a first hire, someone who'll learn your motion and grind beats an impressive résumé from a company that sold very differently.
When the playbook is documented and the tooling already does the sourcing and drafting, onboarding a new rep goes from months to weeks, they step into a motion that works on day one. That's the difference between scaling a system and gambling on a hire.
Key ideas
- Don't hire to discover your motion, hire to scale a proven one.
- Document the playbook before you hand it over.
- First hire profile: hungry and coachable beats a big résumé.
