Funnel math: working back from revenue

The gist

Outbound is a numbers game with knowable numbers. Work backwards from a revenue goal through your conversion rates to find how many conversations you need, then you know whether to fix volume or fix the funnel.

Outbound feels like a grind, but it's a grind with math. Once you know your conversion rates, the whole thing becomes a planning problem instead of a hope, and you can tell the difference between “I need more volume” and “my funnel is leaking,” which are completely different problems with completely different fixes.

Work backwards

Start from the goal and divide. Suppose you want to add a certain amount of new revenue this quarter, and you know your average deal size, that gives you the number of closed deals you need. Apply your win rate from qualified opportunity to close, and you get the number of opportunities. Apply your meeting-to-opportunity rate, and you get meetings. Apply your reply-to-meeting and your reply rate, and you arrive at the number of conversations, and therefore the volume of outreach, you need each week. Now your target is a concrete activity number, not a vibe.

(If you don't know your rates yet, that's fine, run the motion for a few weeks and measure. Estimating with rough numbers and correcting beats not planning at all.)

Read the funnel to know what to fix

  • Low reply rate? The problem is upstream, your list or your message. More volume won't help; better targeting and copy will.
  • Replies but no meetings? Your ask or your qualification is off. Look at how you're converting interest into a calendar slot.
  • Meetings but no opportunities? Discovery or fit. You may be talking to the wrong people, or not surfacing real urgency.
  • Opportunities but no closes? The end of your sales process, pricing, objections, decision-making, needs work.

A dashboard that shows these rates honestly turns outbound from anxiety into a system you can tune. Each number points at exactly one thing to improve next.
